The situation

An order-to-cash flow held together by hand

The operator had capable systems — a shared inbox for orders, an inventory management platform, and finance tools for billing. On paper, the pieces were all there.

In practice, every purchase order was re-keyed by hand, and the work of moving an order from inbox to invoice was stitched together across tools and people.

The symptoms they were experiencing:

  • Manual re-keying: Every inbound purchase order typed into the inventory system by hand
  • Inventory drift: Stock and orders falling out of sync between updates
  • Fragmented billing: Invoicing run as a separate manual process, prone to delay and error
  • Lagging reporting: Operational reporting compiled by hand, never quite current

The systems existed. What was missing was the operational layer that carries an order from inbox to invoice — reliably, and without re-keying.

The journey

From discovery to ongoing operations

How we built and continue to operate their order-to-cash platform.

Discovery3 weeks

Mapping how orders actually flow

We followed real purchase orders from the moment they hit the inbox through to invoicing — watching where they were re-keyed, where they stalled, and where errors crept in.

Purchase orders arriving as emails, PDFs and attachments in a shared inbox
Manual re-keying into the inventory management system, order by order
Back-office administration, billing and invoicing handled in separate tools
Reporting compiled by hand, always lagging behind the operation
Build14 weeks

Building the order-to-cash platform

We built a purpose-built operational platform that sat across their existing inbox, inventory system and finance tools — capturing orders and moving them through the flow automatically.

Automated capture and structuring of inbound purchase orders
Validation rules to catch missing or inconsistent order data early
Two-way integration with the inventory management system
Automated invoicing and an analytics layer over the whole flow
Launch4 weeks

Phased rollout with the operations team

We rolled the platform out in phases, starting with order capture, then inventory sync, then billing — training the team and tightening the workflow at each step.

Order capture live first, with humans reviewing exceptions
Inventory sync enabled once capture accuracy was proven
Automated billing switched on with finance sign-off
Feedback captured and folded in after each phase
OperateOngoing

Continuous operation and optimisation

We continue to operate and improve the platform — monitoring data quality, tuning the workflow as order patterns change, and extending capability as the business grows.

Proactive monitoring of order and data quality
Ongoing workflow tuning as order volumes and patterns shift
Regular operational reviews with the leadership team
New capability added as the operation scales
The platform

A single order-to-cash operating environment

The platform sits across their existing inbox, inventory and finance systems, moving orders through the flow without replacing core infrastructure.

Purpose-built platform that captures purchase orders from the inbox and structures them automatically

Two-way sync with the inventory management system, so stock and orders stay aligned

Automated billing and invoicing generated directly from fulfilled orders

Operational dashboards and analytics spanning the full order-to-cash flow

Before & after

Operational transformation

Before

Purchase orders re-keyed by hand from a shared inbox

After

Orders captured and structured automatically

Before

Inventory updated after the fact, often out of sync

After

Inventory kept aligned in real time

Before

Billing and invoicing handled in a separate manual process

After

Invoices generated automatically from fulfilled orders

Before

Reporting compiled manually, always lagging

After

Live operational dashboards across order-to-cash

Before

No single view of where an order sat

After

One operating environment for the whole flow

"Orders used to live in an inbox and someone's head. Now they flow through one platform from the moment they arrive to the invoice going out — and we can see every step."
